Set up their new platform account, connect their channels (chat widget on their Shopify store, email, social channels, WhatsApp if applicable), invite their dedicated agents, and run both platforms in parallel for 1-2 weeks. Once stable, move to the next client. This limits risk and lets your team learn on a low-stakes account before migrating larger clients with higher ticket volumes.

Hybrid approach: Some agencies keep their highest-volume ecommerce clients on Gorgias (where the Shopify sidebar pays for itself in agent efficiency) and migrate smaller, messaging-heavy clients to a flat-rate platform. This reduces overall costs without losing Gorgias's ecommerce features where they're most valuable.
